On Monday night, I pulled up one of Nella's AI videos on my screen, and there’s a line in it that made me hit the air horn.

“They don’t have an engagement problem. They have a participation problem.”

And then the difference, which is the whole thing:

“Engagement asks, how do I get them to respond to me? That’s activity. Participation asks, how do I give them a reason to get involved with each other?”

I sat there like… okay. Because I’ve been the person posting every day into my own community in the past and quietly counting who replied to ME.

Here’s what I realized: I was measuring how much of a response I could pull. That’s a scoreboard about me. It’ll feel great for about six weeks, and then you’ll burn out, because you are now the engine of every single conversation happening in your own room.

Nella said the part out loud:

“I’m trying to make the community valuable when I’m not in the room. If every conversation needs you to start it, you build dependence on you.”

Now, whether you have a private community or you're thinking about having a private community, here's a framework I want you to keep in mind.

🖥️ The Participation Pass

🔹 Step 1: Stop counting replies to you. New number: how many conversations happened this week that you weren’t in? That’s your actual health metric. Everything else is activity.

🔹 Step 2: Give them a reason to contribute, not consume. And here’s the one I had to learn the hard way, from the educational side. It’s not about more information. Nobody needs another training. It’s about helping them ship the thing they came to ship. My comment mining agent literally told me, don’t give them any more information. You got a whole YouTube channel, a whole Instagram. Help them actually publish when they are inside Lions Behavior. I was like… damn. All right. My bad.

🔹 Step 3: Celebrate what got made, not what got taught. What did you actually create this week? What’s the milestone we hit? Put it in public. That’s what pulls the next person in, not another resource drop.

🔹 Step 4: Run a community hall. Once a quarter, everybody comes to the call, no agenda, and you just listen and write. Nella does this in all her communities. Then you sort it: that’s a want, that’s a need, that’s a later. Because even if you got an agent watching patterns for you, it’s still AI. It can miss the tone of how somebody said something. AI still can’t replace the feedback portion.

Now, none of this works if the room’s culture is already you at the center. If you’re the only one welcoming new members, your members will never welcome anybody either.

Somebody DM'd me before the live and said, "Yo, I do real estate. What's the one AI tool and how do I actually use it?" So I built it live.

I went back to HeyGen for one reason: it gets your likeness right without you spending three days building character sheets in some other model that's still going to miss your face.

Two features carried it.

🔹 Video Agent. There's a whole real estate section in there now: marketing updates, hosted home tours, cinematic tours, meet the agent.

🔹 Avatar Shots. This is where I used my own likeness instead, in a blazer, still with the Lions Behavior hat on. 15 seconds, cinematic, then I stitched it with a second one that was voiceover only over the house. Face first, then voiceover. I've never been in that house in my life.
